"How do I know if a custom system is worth the investment?"

It's the question we get asked the most before starting a project. And it's the right question. Investing in software without any idea of the expected return is betting blind.

The good news: the ROI of custom software is measurable - even before you build it. Here's how to calculate it, with real examples.

Why the ROI of software is hard to see (and how to make it visible)

Custom software doesn't always generate direct revenue immediately (unless it is the product itself). What it does is:

  • Reduce time in manual processes
  • Reduce errors and their associated costs
  • Scale operations without increasing headcount proportionally
  • Enable new business models that were previously impossible or too costly
  • The ROI lives in those four levers. To quantify it, you need to measure the current state and project the future state.

    The four-step framework we use

    Step 1: Current cost of the process

    Identify the process the software will solve or improve. Quantify:

  • Hours per week the team spends on the process, multiplied by the employee's hourly cost
  • Cost of errors: corrections, returns, penalties, clients lost due to operational problems
  • Opportunity cost: what the team can't do because it's busy with that process
  • Real example: An accounting firm spent 15 hours a week managing document signing. Coordinator at USD 30/hour = USD 450/week = USD 23,400/year just for that process.

    Step 2: Projected benefits of the software

  • Time saved multiplied by the team's hourly cost
  • Error reduction multiplied by the average cost of an error
  • New revenue enabled multiplied by the estimated margin
  • Scalability: how much it costs to add a new client or operation without the software vs. with it
  • In the same example: The system reduced signing management time to 2 hours per week. Annual savings in coordination hours: 13 hours saved per week × USD 30 × 52 weeks = USD 20,280/year.

    Step 3: Total system cost

    Build cost + estimated annual maintenance + infrastructure cost.

    Step 4: ROI calculation

    The formula: annual benefits minus annual costs, divided by the initial investment, multiplied by 100.

    If the system cost USD 15,000 to build and generates USD 20,280 in annual savings with USD 2,000 in maintenance:

    ROI in year one = 21.9%

    Payback period: approximately 9 months

    From year two onward, the net annual savings is around USD 18,000 with the investment already amortized.

    Not all ROI is immediate and numeric. There are real benefits that are harder to quantify in the initial calculation:

    Scalability without proportional hiring. A well-built system can handle 10x the current number of clients without changing the team. That's deferred ROI that materializes when the business grows.

    Data for better decisions. A system that records what happens in the business enables evidence-based decisions instead of gut feeling. That has real value even if it's hard to put on a spreadsheet.

    Reliability. Manual processes fail - from fatigue, workload, vacations. Correctly automated systems fail far less, and when they do, there's a record of what happened and why.

    Competitive differentiation. Having proprietary technology can be a differentiator against competitors using generic solutions. That translates into the ability to retain clients and justify higher prices.

    When the ROI doesn't add up and software isn't the solution

    Not every process makes sense to automate. Custom software makes sense when:

  • The process is repetitive with sufficient volume
  • Human error in the process has a concrete cost
  • The scale of the business means the cost of the manual process grows over time
  • It doesn't make sense when:

  • The process happens a few times a month and doesn't generate significant costs
  • The problem has a solution with an existing generic tool that costs less
  • The business isn't ready to adopt and use the system
  • In those cases, we say so directly. We'd rather not build something that won't generate value.
